Shopify vs WooCommerce vs custom e-commerce in India

We build custom e-commerce, and we still put many clients on Shopify. The platform matters far less than whether your store handles the three things that decide Indian online sales: cash on delivery, UPI, and a phone on a weak network.

The India-specific things that actually decide sales

Cash on Delivery is not optional — and it leaks money

In much of India COD is still the majority of orders. It also brings refusals and returns. If nobody tracks COD return rate by pincode and by product, you are paying shipping twice on orders you never earned. Build the report before you build the campaign.

Checkout has to survive a bad network

A customer on two bars of 4G will abandon a checkout that reloads. Fewer steps, saved addresses, UPI intent that opens their app directly, and a page that works at 2G speeds.

WhatsApp is where the order lives

Order confirmation, dispatch, delivery and returns on WhatsApp reduce support calls more than any other single change. It is also how abandoned carts get recovered here — not by email, which nobody opens.

GST invoices, properly

Compliant invoices, credit notes for returns, and the numbers reconciling to your accounts. Retro-fitting this after a year of orders is painful and sometimes expensive.

Speed on a ₹10,000 phone

Test on a real mid-range Android on mobile data, not on office wifi. If the product page takes more than three seconds, fix that before spending anything on ads.

Questions we get asked

What is the honest answer for most Indian D2C brands?
Start on Shopify. If you sell standard products in standard units and you are not yet doing serious volume, it will get you live in days and let you learn what customers actually want. Spending months on a custom build before you know that is the most common expensive mistake we see.
When does custom become cheaper?
When platform fees plus app subscriptions plus the cost of workarounds exceed a one-time build — usually at real volume, or immediately if your business needs dealer pricing, credit limits, loose weights, lots and grades, or delivery logic no app supports.
Is WooCommerce a good middle path?
It can be: you own the code and it is cheap to start. The catch is that it becomes a pile of plugins that must be updated, and a slow site loses Indian mobile customers. It suits you if you have someone technical who will actually maintain it.
Do I need an app as well as a website?
Usually not at first. A fast mobile website plus WhatsApp does the job. An app earns its cost when you have repeat customers ordering weekly, or field staff who need offline use.
What about ONDC?
It can add a discovery channel for some categories, and you can list through a seller-side app alongside your own store. Treat it as an extra channel, not as a replacement for owning your customer relationship.
What kills Indian online stores most often?
Three things, in this order: a slow site on a mid-range phone, COD returns nobody tracks, and payment failures at checkout that the owner never sees because nothing logs them.
